Getting ready for Black Friday and Cyber Monday (BFCM) comes down to five jobs, and each one has a tool that already exists: set low-stock alerts and draft the reorders before the sale starts, get your inbound on the shelf with a packing list, publish the carrier send-by dates, know the dispatch clocks on TikTok Shop and Amazon, and set your return rules before the January wave. Black Friday is November 27 this year and Cyber Monday is November 30, so the week of November 9 is the last comfortable week to do all five.
The five jobs, and the tool that does each
Most of these tools are already in your stack. Your store sends the alerts, your marketplaces publish their clocks, your 3PL’s dashboard shows what landed, and one inventory agent can watch the shelf while you watch the ads, so the table below is mostly a map of what you already pay for.
| Job | What to set up | Where it lives |
|---|---|---|
| Forecast and reorder | A low-stock alert on every promoted SKU and a draft purchase order ready to send | Shopify Flow, or an inventory agent such as Pia by Prediko |
| Inbound | Inbound dates booked with the warehouse, one SKU per carton, a packing list with counts | Your 3PL’s receiving team and your dashboard |
| Carrier dates | Send-by dates on your shipping page, in the cart and in the order emails | The USPS, UPS and FedEx holiday pages |
| Marketplace clocks | Dispatch inside the SLA, FBA stock in before the arrive-by date | TikTok Seller Center and Amazon Seller Central |
| Returns | A return window, who pays return shipping, which items are final sale | Your store’s return rules and your 3PL’s returns process |
Forecast and reorder: who watches the shelf while the sale runs
The sale will move your bestsellers faster than a weekly check can catch, and two things catch it in time. The first is a low-stock alert on every SKU you’re promoting. If you’re on Shopify, Shopify Flow has ready-made templates on its ‘product variant inventory quantity changed’ trigger: one emails you when a variant runs low, one posts to Slack, and one emails your vendor to start a reorder (as of November 2026). Set the threshold as days of cover at the sale’s pace. A unit count that looked safe in October is two days of stock once the ads are live.
The second is someone, or something, that reads the alerts and drafts the reorder. Pia by Prediko is an inventory agent for Shopify brands. It surfaces late purchase orders and products at risk of stockout each day, answers questions about live inventory in Slack, and generates draft purchase orders with a recommendation of what to order (as of November 2026). You still review and send the purchase order (PO), and the checking happens every morning of the sale without anyone opening a spreadsheet.
Whatever you use, send the reorder plan to your 3PL as well. A PO that lands at the dock during Cyber week with no inbound booked waits behind the orders.
Inbound: get the stock on the shelf, with a packing list
Receiving is the job that slips. Stock arrives late, or on time but packed as a mixed pallet with no counts, and the warehouse spends hours sorting it while the sale is live. Book the inbound dates now and pack to the warehouse’s rules: one SKU per carton, a carton label that matches the packing list, and the packing list sent ahead with counts and with lot or expiry where it applies. How to send inventory to a 3PL has the full checklist.
Aim to have the last inbound on the shelf by Monday, November 16, the week before Thanksgiving week. That leaves time for a count, a round of low-stock alerts and one more reorder if the first week of ads tells you something.
At YNK every unit gets scanned as it goes on the shelf and receiving is billed by the hour, so a labeled inbound with a packing list takes fewer hours than a mixed pallet, and that difference shows on your invoice.
Carrier send-by dates, and what to show customers
Each carrier publishes the last day to ship for delivery by December 25. USPS’s dates for 2026 are Thursday, December 17 for Ground Advantage and First-Class Mail, Friday, December 18 for Priority Mail and Saturday, December 19 for Priority Mail Express. The page calls them recommended, with the actual delivery date varying by origin, destination and acceptance time (checked November 2026). UPS and FedEx publish theirs on their own holiday pages, and our peak season plan has the full table with the demand surcharges.
Then do the arithmetic backwards for the customer. A ship-by date is the carrier’s send-by date minus your 3PL’s peak SLA. Say your 3PL’s peak SLA is two business days and your cheapest service is Ground Advantage: the order-by date is December 15. Put it on the product page, in the cart and in the shipping confirmation, and change it when the carriers do. The customer who sees ‘order by December 15 for delivery by Christmas’ doesn’t email you on December 22.
Marketplace clocks: TikTok Shop and Amazon
Marketplaces don’t pause their metrics for the sale. On TikTok Shop, regular orders must be marked In Transit within 2 business days of Awaiting Shipment, the platform recommends a late dispatch rate at or below 4%, and enforcement may apply above 10% (as of November 2026). A Cyber Monday spike that your warehouse takes three days to clear shows up as a late dispatch rate the following week. Agree with your 3PL now on what happens to TikTok Shop orders when the volume doubles. TikTok Shop fulfillment requirements covers the rest of the rules.
On Amazon, FBA stock has to arrive before the date Amazon sets for the sale each year, and Amazon publishes that date in Seller Central weeks ahead. If your 3PL preps FBA from the same stock as your DTC orders, book that replenishment now so it isn’t competing with Cyber week picks. The FBA prep checklist has the labeling and carton rules.
Returns: set the rules before the wave
The returns from Black Friday arrive in January, and the rules that govern them are set now. If you sell on Shopify, return rules let you set a return window of 14, 30 or 90 days, unlimited or a custom number, choose when the window starts, charge a restocking fee and mark items as final sale (as of November 2026). Decide the window for sale items, say it on the product page, and tell your 3PL what to do with a returned parcel: restock it, set it aside or dispose of it. How 3PL returns processing works walks through grading.
What changes at YNK in peak, and what doesn’t
Orders in by 12pm ET ship the same business day all year. In the peak weeks, the SLA on orders that miss the noon cutoff moves from one business day to two or three, and that’s the only thing that moves. Handling and storage rates are the same in December as in June, with no seasonal surcharge on either, and there’s no setup fee if you’re moving in before the sale. Our pricing page has the rate lines.
When Nominal called a last-minute warehouse sale, more than 10,000 orders landed in one weekend. Every one shipped inside the SLA, with no surcharge on handling or storage. That weekend is why we ask for your forecast by week with the sale dates marked: the pickers on the right days come from your numbers. The case study has the detail.
You’ll watch it from the same screens we do: ShipStation as the WMS, native Shopify, Amazon and TikTok Shop connections, and live dashboards for orders, SLA and inventory. If you’re on a different 3PL this month, the 3PL page explains how a switch works without missing a day.
The BFCM prep checklist
- A low-stock alert on every promoted SKU, with the threshold set in days of cover at the sale’s pace
- Draft purchase orders for the bestsellers, with supplier lead times checked
- The reorder plan shared with the warehouse and the inbound dates booked
- The last inbound on the shelf by the week before Thanksgiving week, one SKU per carton, packing list sent ahead
- Carrier send-by dates on the product page, in the cart and in the order emails, with your 3PL’s peak SLA subtracted
- A TikTok Shop dispatch plan agreed with the warehouse for a doubled day
- FBA replenishment booked before Amazon’s arrive-by date
- The return window, return shipping and final-sale items set in the store and shared with the warehouse
- A forecast by week with the sale dates marked, sent to the warehouse
- One person named on each side for the week of the sale, with a phone number
When should my BFCM inventory be at the 3PL?
Have the last inbound on the shelf by the week before Thanksgiving week, which is the week of November 16 in 2026. That leaves time for a count, a round of low-stock alerts and one more reorder. A pallet that lands during Cyber week waits behind the orders.
Do I need an inventory tool for Black Friday, or will my store’s alerts do?
Store alerts are enough if someone reads them every morning and drafts the reorder. An inventory agent such as Pia by Prediko does the reading and the drafting for you, surfacing stockout risk and late purchase orders each day. You still approve the PO before it goes to the supplier.
Does a 3PL’s SLA change in peak?
Often, and it should be in the proposal. At YNK the cutoff stays at 12pm ET, and the SLA on orders that miss it moves from one business day to two or three in peak. Handling and storage rates don’t move, and there’s no seasonal surcharge on either.
What do I tell customers about delivery by Christmas?
An order-by date: the carrier’s send-by date minus your 3PL’s peak SLA. Say your peak SLA is two business days: with USPS’s December 17 Ground Advantage date, the order-by date is December 15. Put it on the product page, in the cart and in the order email.
